Start Now: A Five-Horizon Roadmap for AI-Driven Transformation

Future Now is our research-backed series for leaders in professional services who want to get ahead of the structural shifts AI is creating. We’re not here to speculate — we’re here to equip operators with sharp, actionable signals drawn from real-world transformation. Why now? Because the window for experimenting safely with AI is closing, and the difference between the winners and the rest will be set by the moves you make in the next 12 months.

Editor's note: This series has been so successful, we’re adding a bonus 9th article next week: How to make the changes talked about in this article. A business leader’s guide.

The Roadmap Most Leaders Are Missing

If you’re only piloting AI, you’re already behind.

We’re at a hard pivot point. The old “run a pilot, write a report, see what sticks” approach doesn’t cut it when global competitors are embedding AI into how they operate and deliver. Our research shows the market is already segmenting: those who treat AI as a series of experiments, and those who are building AI into the operating system of their business.

What our research shows

Leaders making real progress are working through five distinct horizons, each with its own commercial logic and leadership challenge.

Horizon 1: Pilot and Prove

This is where most start, and where too many stall. Use clear ROI cases (not POCs for the sake of POCs), and frameworks like the National AI Centre’s value lens to anchor what matters. The signal? The fastest movers are already treating these pilots as a dry run for scaling, not isolated tech bets.

Horizon 2: Scale and Integrate

Cross-functional rollout is the inflection point. Upskilling is no longer a HR issue; it’s core to business value. The World Economic Forum’s Future of Jobs frameworks point to one reality: if you’re not building AI-fluency now, you’re signing up for a skills deficit in two years’ time.

Horizon 3: Operationalise the Digital Workforce

Agentic AI isn’t coming, it’s here. Deploy digital workers, not as point solutions but as part of your core processes. Deloitte’s AI in the Enterprise research shows that early adopters are already redesigning roles and accountabilities, not just plugging in bots.

Horizon 4: Redesign the Operating Model

Co-pilots, not copilots. It’s not about adding AI to legacy workflows; it’s about rethinking how work gets done, and who (or what) does it. Governance, controls, and real-time measurement go hand-in-hand. Most firms underestimate the operating model lift here, and get stuck in “AI theatre”.

Horizon 5: Optimise and Differentiate

Proprietary models and differentiated workflows are the next battleground. The most valuable firms are embedding continuous learning, using lessons from leaders like Accenture. Competitive advantage won’t come from tech alone, it’ll come from how you adapt, learn, and ship faster than anyone else.

What This Means for Leaders

Commercial implications

AI isn’t just a technology play; it’s a transformation lever. Firms that master horizon transitions see faster time-to-value and protect margin as services get automated.

Capability shift

Traditional skills matrices are obsolete. Build fluency in AI-enabled business models, not just tools. Leadership means putting the right incentives in place and breaking change into practical, horizon-by-horizon moves.

Where Opportunity Lies

  1. Move from pilots to pipeline:
Shift your best pilots straight into a managed “AI scaling pipeline”, with commercial sponsors and board-level visibility.

  2. Redesign talent models:
Up your investment in AI capability, from execs to delivery teams, using global frameworks, not just ad-hoc training.

Strategic Call to Reflect

Are you designing your business to move through these five horizons, or are you still running experiments while your competition retools their entire value model?

We’d love to speak with leaders rethinking their next move.
